What’s at stake in the latest Journal Register bankruptcy

In the spring of 2009, when I began researching what would become a book about online community journalism, I couldn’t have found a better foil than the New Haven Register.

Owned by the bankrupt Journal Register Co. (JRC), the daily was moribund and mediocre, its disconnect from the community symbolized by its location: a gigantic converted shirt factory, partly surrounded by barbed wire, on the outskirts of the city next to Interstate 95. The contrast with the New Haven Independent, a nonprofit, online-only startup that is the focus of my book, couldn’t have been more stark.

Three years later, when I turned in my manuscript, things had changed considerably. JRC was out of bankruptcy. Its chief executive, John Paton, was winning industry plaudits for his “Digital First” strategy of accelerating the transformation from print to online. The New Haven Register had a new, young, progressive editor, Matt DeRienzo. And JRC had outsourced printing to the Hartford Courant as DeRienzo had begun preparing to move his staff to a yet-to-be-determined location in the downtown. New Haven, a poor, largely minority city of about 130,000 people, was suddenly home to two of the country’s most closely watched experiments in reinventing local journalism. (My book on all of this, “The Wired City,” will be published by the University of Massachusetts in 2013.)

So I was shocked on Wednesday when Jim Romenesko reported that JRC was once again entering bankruptcy. As Paton explained it on his blog, the idea is to get the company out from under the legacy costs that it took on when the newspaper business was a lot larger and more profitable than it is today: debt; long-term leases on buildings it no longer needs; and pension obligations. The strategy is to take advantage of Chapter 11 in order to reduce JRC’s cost structure and re-emerge from bankruptcy in a matter of months.

The pension piece has been the subject of considerable consternation on Twitter and elsewhere, as it raised the specter of out-of-state investors (JRC is headquartered in suburban Philadelphia) taking away from loyal employees what is rightfully theirs. DeRienzo countered by pointing out that pensions are guaranteed by the federal government. “No one’s retirement is at risk,” he wrote.

There’s no question that guaranteed pensions are largely a thing of the past in the private sector, with defined benefits having given way some years ago to the era of the 401(k). And JRC is not the only newspaper company with pension problems. In 2009, the New York Times Co. nearly reached a deal to sell the Boston Globe that would reportedly have brought in less cash ($35 million) than the Globe’s future pension obligations ($59 million), which prospective buyers were asked to assume.

In other words, if you were going to start any private enterprise from scratch, you would almost certainly not include pensions as one of the benefits that you would offer your employees. And I have little trouble believing that JRC’s pension system is weighing the company down.

On the other hand, it seems to me that JRC may soon face a “Where’s the beef?” moment. Paton’s tireless advocacy of Digital First has gotten a lot of attention and praise — deservedly so. At some point, though, Paton has to deliver real improvements both to the journalism of JRC’s news organizations and to the bottom line.

I think Paton and DeRienzo have the right values and the right motives. I’m rooting for them. Fundamentally, though, we are talking about trying to effect change from the top down. Corporate chain ownership has been a disaster for community journalism. I’d rather my paper be owned by a good chain than a bad one. But neither is an adequate substitute for local ownership — and yes, I realize that’s no panacea, either.

As the Nieman Journalism Lab’s Joshua Benton points out, this may be Paton’s last, best chance to remake JRC exactly along the lines that he envisions — truly a new start without the dead weight of his predecessors’ poor decisions dragging him down. I’m eager to see what he’ll do with that opportunity.

When bad reviews lead to worse comments

Negative reviews leading to death threats and rape threats? That’s what they’re claiming at the film site Rotten Tomatoes, where comments to reviews of the new Batman movie, “The Dark Knight Rises,” have been turned off, according to the Los Angeles Times.

The hateful rants show how difficult it can be to keep online conversations on track. I’m not a movie buff, and I rarely visit Rotten Tomatoes, so I don’t have an opinion regarding the way comments are monitored there. But editor-in-chief Matt Atchity told the Times that he had seven people moderating “Dark Knight” comments before he finally pulled the plug. Click here for Atchity’s message to readers.

Atchity also said his next step may be to integrate the commenting system with Facebook, which is probably a good idea. A lot of news sites have found that Facebook comments tend to be more civil, which no doubt is related to the mindset people are in — they’re checking in with their friends, they’re sharing pictures of their cats. And, of course, they are usually using their real names, complete with pictures of themselves.

Earlier this year, the New Haven Independent, a nonprofit news site widely admired for the way it uses comments to enhance its coverage, ran into a crisis that led it to shut down commenting for two weeks. When it reopened, it was with new, stricter policies. (See this and this.)

Engaging in a conversation with your users is necessary and useful. If they don’t feel like they’re part of your site, they’ll go somewhere else. But doing it right is not easy.

Last trip to New Haven

I’m heading to New Haven in a little bit for my final visit to the New Haven Independent before my book deadline at the end of June. Founder and editor Paul Bass and I are meeting at the Brū Café, where we first met almost exactly three years ago (see interview, above). It’s been a long journey, and it’s not over yet. But this feels like a huge milestone.

On gay marriage, real names and a real discussion

I’ve long been an admirer of Howard Owens’ real-names policy for online commenters. It’s one of the reasons I adopted it for Media Nation a couple of years ago. So I was intrigued when he tweeted this morning, “When you manage your comment community correctly, you can run a poll on gay marriage and have the convo remain civil.”

I clicked through to his community-news site, The Batavian, in rural western New York. As I write this, 1,501 people had responded to his survey question: “Do you support gay marriage?” About 45 percent said “yes” and 55 percent said “no.” And Owens was right: I couldn’t find a non-civil comment among them.

What I found was an engaged and engaging discussion (with a bit too much esoterica on states’ rights for my taste), with Owens himself making occasional contributions — an important part of keeping the online conversation on track. Given the volatile nature of the topic, I asked him if he pre-screened the comments or had deleted any after they were posted. His answer: no, and no. Impressive.

I’m not entirely opposed to allowing anonymous comments. At the New Haven Independent, for instance, editor and founder Paul Bass argues that teachers, police officers and other stakeholders wouldn’t dare express their thoughts if they had to reveal their identities. The Independent is often held up as a model of community engagement.

Yet the Independent runs off the rails from time to time, and earlier this year Bass had to tighten up his guidelines — including requiring real-name registration, though anonymous commenting is still allowed.

I can’t say it enough: News organizations have to find effective ways to engage with their users. Just because it isn’t easy doesn’t mean it’s not worth doing. (You may thank me later for the triple negative.)

Howard Ziff on the varieties of local journalism

Last summer I was interviewing New York University journalism professor Jay Rosen for my book about the New Haven Independent and other community news sites. He told me I had to read an essay by Howard Ziff on the difference between the “provincial” and “cosmopolitan” styles of journalism. So I did. It was brilliant, and I ended up quoting from it in my book.

More on that in a moment. Ziff, who founded the UMass Amherst journalism department, died on Tuesday at the age of 81. This obituary, by Nick Grabbe of the Daily Hampshire Gazette, is particularly good, and is well worth your time. Also recommended: the obit in the school paper, the Massachusetts Daily Collegian. I’m sad to say that though I know a number of people in the UMass journalism department, I never had the pleasure of meeting Ziff.

To get back to “provincial” and “cosmopolitan” journalism — in the 1980s, Ziff wrote an essay called “Practicing Responsible Journalism: Cosmopolitan Versus Provincial Models.” After talking with Jay, I managed to find Ziff’s essay in a hard-to-locate book called “Responsible Journalism,” edited by Deni Elliott.

Ziff helped me understand my own experience in journalism. I spent the first part of my career as a community journalist — as a Northeastern co-op student at the Woonsocket Call in the 1970s, and as a staff reporter and editor for the Daily Times Chronicle of Woburn in the 1980s.

In Ziff’s view, community journalism — provincial journalism — was more about being part of the community than it was standing apart as objective, disengaged observers. Some of the people I worked with, especially in Woonsocket, were folks who had grown up there, who didn’t go to college, but who had the wit to find a job that kept them out of the mills.

They were good reporters. But they were not plotting a career path that would take them, say, from the Call to the Providence Journal and then to the Washington Post. If they were going to leave the Call at all, it would be to work for the local chamber of commerce, or for a Rhode Island elected official.

Ziff’s idea was that this was “provincial” journalism, and that it was neither better nor worse than “cosmopolitan” journalism — it was just different. And the practices that cosmopolitans sneered at — accepting junkets, being slow and cautious in covering stories that embarrassed the community — actually made a great deal of sense for a provincial institution like the local newspaper. Ziff wrote:

When we turn, however, to principles and responsibilities that are more specific to the vocation of journalism, we find that those that apply to the cosmopolitan, professional model do not necessarily apply to the provincial model. In the first instance we are concerned with responsibilities and ethical considerations that can act as moral regulators of the autonomy upon which we insist for journalism as a profession, and not surprisingly we come up with principals such as objectivity and disinterestedness. In the latter, we set as our goal service to the community and province, and will often find that our moral obligation is to be subjective and compassionate.

Ziff lamented the transition of even smaller, community-based newspapers from the provincial to the cosmopolitan — a change he attributed to the rise of corporate chains that bought up locally owned dailies and staffed them with careerist young people with no ties to the community:

It is a great sadness of American journalism today that however diverse their geographic background and polished their skills, so many journalists are valued because they are interchangeable; they put themselves behind the word processor in whatever city to which they are called by corporate employers. The unique value of each person and each region is thus endangered by a system of replaceable parts, and we are in danger of losing sight of the simple truth that the fact that you cannot move a Mike Royko from Chicago or a Jimmy Breslin from New York is a sign of their towering strengths as journalists.

And, in fact, professionalism — that is, cosmopolitanism — may have something to do with why the newspaper business is struggling so much these days. I know that Howard Owens, the publisher and editor of The Batavian, a small, for-profit news site near Buffalo, holds that view. I don’t discount it either, though I think the business pressures that are harming the news business have more to do with corporate debt, technology and cultural change than they do with professionalization.

I brought up the essay on Twitter the other day after learning that Ziff had died. Jay asked me to send him a copy of it, and I realized I couldn’t find it. But I know where I can make another one, and I’m going to do it as soon as I’m able.

Howard Ziff’s work will live on in many ways. For me, it’s through an essay he wrote a quarter-century ago that observed how the news business was changing, and what was worth preserving about a time-honored model that was just then beginning to pass from the scene.

In New Haven, a crisis over user comments

I’ve written a piece for the Nieman Journalism Lab about the New Haven Independent’s decision to suspend online comments. The move, by Independent founder and editor Paul Bass, is pretty dramatic, as his site is often looked to as a model for how to handle comments the right way. An excerpt:

So should the comments resume? I think they have to — they’re too integral a part of the Independent’s identity. Civic engagement has been on the wane for years, and it’s not enough for journalism merely to serve the public. As I wrote for The Guardian in 2009, news organizations need to recreate the very idea of a public by encouraging a sense of involvement and participation. At least until recently, the Independent did a remarkable job of doing just that. But clearly something changed.

New Haven Independent suspends comments

The New Haven Independent, a nonprofit, online-only news site, has long stood as a model for how to handle comments the right way. Though editor and publisher Paul Bass allows anonymity, he makes sure that every comment is screened before it’s posted. His comments policy begins: “Yes we do censor reader comments. We’ll continue to.”

So I was pretty surprised to learn a little while ago that Bass has suspended comments in order to give him and his staff some time to “catch our breath” and think about how to handle a deluge of nastiness — a deluge that he says has been on the increase since last fall’s contentious mayoral campaign. He writes:

The resulting harsh debate made me wonder: Is this the long-awaited new dawn of democracy and accountability we thought we were helping to help spark in New Haven by launching the Independent in 2005? Or are we contributing to the reflexively cynical, hate-filled discourse that has polluted American civic life? Are we reviving the civic square? Or managing a sewer with toxic streams that demoralize anyone who dares to take part in government or citizen activism?

What precipitated the hiatus, Bass explains, was a particularly hateful comment that somehow got posted even though he thought he’d zapped it. (It’s gone now.)

The city’s daily newspaper, the New Haven Register, has had its own problems with hateful, racist online comments. The new editor, Matt DeRienzo, vowed shortly after his appointment last summer that the Register would begin screening all comments — a system that is now in effect.

The idea behind comments is to build a community around the news through a multi-directional conversation. Though community and conversation remain worthwhile goals, nearly 20 years into the online-news era it remains far from clear as to whether online comments are the best way to do that.

Wednesday follow-up: Matt DeRienzo has written a smart reaction piece, asking, among other things, “How can the community be part of your journalism if you don’t even allow them to comment on what you do?”

New Haven Register to stop presses, cut 105 jobs

As a symbol of a newspaper that’s out of touch with its community, you couldn’t do much better (in other words, much worse) than the headquarters of the New Haven Register. The city’s daily newspaper is located in a former shirt factory alongside Interstate 95 amid an undistinguished strip of businesses. A barbed-wire fence surrounds part of the property.

So though you’ve got to be sad at today’s news that the Register will soon be printed by the Hartford Courant and that 105 people will lose their jobs, in the long run it should provide the Register with an opportunity to rebuild its community ties. The New Haven Independent covers the story, and it follows by days the announcement that the Boston Globe will soon begin printing most editions of the Boston Herald.

New Haven Register editor Matt DeRienzo has said he wants to move the staff — or at least part of it — to a downtown location where members of the public will be free to walk in, grab a cup of coffee and observe news meetings — as they already do at a smaller paper he also runs, the Torrington Register Citizen.

Recently, the Register began webcasting its news meetings as well.

Like many papers, the Register moved out of the downtown in the 1970s 1980s as a reflection of the large industrial enterprises they were in those days — manufacturing plants that took deliveries of paper and ink, and then sent fleets of vehicles across the region to distribute the finished product. It made a certain kind of sense, but it also represented the fraying of a relationship with the communities those papers served.

Now the Register’s owner, the Journal Register Co., has embarked on an extensive reinvention effort called “Digital First.” The Register’s decision to jettison its printing operation is a reflection of that effort, and it could be a sign of better days to come.

Media Nation’s top 10 posts of 2011

I’ve seen several bloggers list their most-viewed posts of 2011, which made me curious as to which Media Nation posts were accessed most frequently.

I’m not sure exactly what it says — most Media Nation readers simply look at the home page or read it via RSS or email. By contrast, those who click on a specific entry are led there via another blog or social media, which means they comprise a different sort of audience. For instance, according to Google Analytics, the Media Nation home page received 199,143 page views between Jan. 1 and yesterday, whereas the number-one individual item (on radio talk-show host Jay Severin’s return) was accessed just 6,257 times.

In any event, here is my top 10 for 2011.

1. Jay Severin returns to Boston’s airwaves (Aug. 16). This is one of three Severin-related posts in my top 10, which I find puzzling. I didn’t give him a lot of space, and certainly no support. Yet not only did this item rise to the top, but it attracted 28 comments, many from Severin fans who don’t normally post their thoughts here.

2. A rant for the ages against corporate media (Nov. 18). James Craven of GateHouse Media’s Norwich (Conn.) Bulletin wrote a blog post ripping management for deciding “to cannibalize the paper” after he got word that he’d been laid off. The blog post was removed almost immediately — but not before I posted it.

3. Globe outsources online comment screening (April 12). An item on the Boston Globe’s decision to hire a Winnipeg-based company, ICUC, to screen and remove offensive online comments. The post includes several internal documents, including the paper’s complete online-comments policy.

4. Way out of bounds in New Haven (Jan. 26). The New Haven Register’s website posted an online poll asking readers “Who’s the hottest local female television personality?”, complete with photos available for purchase. The Register, under the direction of a progressive new editor since August, is now trying to reinvent its online presence.

5. Jay Severin is suspended — again (March 31). Like I said.

6. GateHouse Media parts company with Greg Reibman (Nov. 9). The debt-burdened chain’s most recent round of layoffs claimed Greg Reibman, publisher of the company’s Greater Boston papers and a respected, forward-looking executive. Check out his new blog, Village 14, about all things Newton.

7. Indies fight back against Patch (May 13). A number of independent local-news-site operators launched a campaign called Authentically Local. The project included a few of my favorites: the New Haven Independent, the Batavian and Baristanet, whose co-founder and editor, Debbie Galant, was the leader of the effort.

8. Clif Garboden, 1948-2011 (Feb. 12). A tribute to the late, great managing editor, photographer and conscience of the Boston Phoenix. Clif was simultaneously a caustic, profane social critic and an unabashed idealist — two qualities that I think are often found together.

9. WTKK fires Severin (April 6). Go figure. Yes, I understand that Severin has a lot of fans and detractors who are interested in reading about him. I’m just surprised at how many of them flocked to Media Nation.

10. Dialing up outrage in New Haven (Feb. 7). The nonprofit New Haven Independent found itself in the midst of a controversy after a custodian it quoted on turmoil within the police department was fired. The Independent crusaded on her behalf, and she was rehired. Commenters, though, were divided on how the Independent handled the issue.
